Why AI writing sounds off-brand (and what we want to do about it)

There is a moment every founder recognizes. The team is finally producing content at scale. AI tools are everywhere, the output is fast, and on the surface, it looks like the content problem is solved.
Then you read it side by side.
An email here. A LinkedIn post there. A product announcement from someone else on the team. Each piece is technically fine. Polished, even. But put them next to each other and something is off. The voice shifts. The personality disappears. It reads like three different companies happened to share the same logo.
That was the reality at Uxcel. Strong brand, real voice, and then AI arrived and quietly started averaging it out.
The problem is not the tools
The natural response is to blame the AI. But the tools are not the issue. The issue is that brand voice for AI content was never really solved. Brand voice was never designed to be machine-readable.
Every company has a brand guide. Most have a tone-of-voice doc somewhere, a Google Doc that took weeks to write, filed away, shared in onboarding, and then largely ignored. When AI enters the picture, the expectation is that a pasted paragraph of context will hold. It does not. The model processes it, applies it to the current output, and forgets it the moment the session ends.
Gene Kamenez, CEO at Uxcel, described exactly this when I interviewed him. He had spent hours building brand guidelines, organizing them into ChatGPT projects, and training his team on how to use them. His honest assessment: "Consistency in communication, I would still say, has not been solved."
That is a CEO with a full marketing team, brand documents, and years of effort behind him. Still not solved.
What happens when a team scales
The individual output problem is frustrating. The team output problem is where things actually break down.
Every person on a marketing team is now running their own AI setup. Their own prompts, their own context, their own interpretation of what the brand sounds like. One person uses Claude. Another uses ChatGPT. A third built their own workflow from scratch. The guidelines document is the same for all of them. The output is not.
This is not a discipline problem. It is a delivery mechanism problem. AI content consistency breaks down at the team level because brand voice gets filtered through every individual who touches it, and every handoff introduces drift. You end up with content that is consistent enough to pass a quick review, but not consistent enough to feel like a company with a real identity.
Over 86% of marketers report editing AI content before publishing, with more than half significantly rewriting it. That overhead exists almost entirely because the output does not match the brand without intervention.
The prompting trap
The obvious fix is better prompting. Add more context. Be more specific. Create a template. Remind the model what the brand sounds like at the start of every session.
It helps. It does not scale.
Prompts live inside individual chat windows. They do not transfer between team members. They reset between sessions. When guidelines change, every prompt needs updating, and there is no way to know which version anyone is working from. The brand document might be current. The prompt attached to it might be three months old.
This is the infrastructure gap. Brand voice sits in documents. AI runs on context. The two have never been connected in a way that actually works at the team level.
What a real fix looks like
The insight that drove Brivvy is simple. Brand voice needs to move out of the document layer and into the infrastructure layer.
When brand voice is defined as structured, machine-readable parameters, tone dimensions, punctuation rules, vocabulary constraints, formatting behavior, it travels with the workflow. Every AI client that connects to that layer gets the same parameters, automatically. The writer using Claude, the developer in Cursor, the marketer building a campaign, they all start from the same brand standards without thinking about it. That is what a real brand voice tool for AI looks like.
Consistent branding, maintained well, is worth a significant amount. Research puts the revenue lift at up to 33% for companies that maintain it versus those that do not. As AI writes more of the content that reaches customers, the gap between companies with brand infrastructure and those without will only widen.
The window is now
AI client adoption is not slowing. ChatGPT reached 800 million weekly active users in late 2025. Microsoft's 2024 Work Trend Index found 78% of knowledge workers bringing their own AI tools to work without official approval.
Every one of those tools is a potential source of off-brand content. Every one of them can also become a delivery point for brand voice infrastructure, when the infrastructure exists.
The problem is not the tools. It is that brand voice was never built to travel with them. That is the problem Brivvy is designed to solve.
